Four months. 272 commits in the brain. And among them, only a handful that build it.
The rest is record-keeping. scribe:, todo:, handoff:. The brain writes down what gets done elsewhere. In May, a database pulled from a game’s files, and the application that presents it. In June, the same application, and a network protocol being taken apart. In August, a stream control room, addons, a test server. Every evening, the brain takes notes. It no longer builds — it serves.
That is what it was meant to do.
Serving also means learning along the way. On May 6, a secrets rotation goes wrong — or rather, goes right, and reveals something else.

Four secrets had just been replaced. The old values, though, were still sleeping in Claude Code’s logs, on disk. Indefinitely. The commit body says it in one sentence: « la rotation neutralise mais n’efface pas. » (“rotation neutralizes but does not erase.”)
Surface 4 in chapter 2: tool outputs. Surface 5 in chapter 16: what a browser sees. Surface 6: what remains afterward. The secrets guardian learns that the past is a surface too.
On May 10, a Sunday, the brain tidies its house. Its backlog had sprawled; it is regrouped into eight subsystems (0a9e939). On the 14th, an agent is born that talks to no one outside:

It reads the drafts, pulls concepts out of them, and asks each one four questions. A local model, on the machine. « Pas d’appel cloud. » (“No cloud call.”) First pass: 28 drafts, 17 that go along with it, eleven that resist. The count is in the commit, resisters included.
On May 17, the first silent failure.
53630b8 (12:04) — conciergerie: pre-flight schema check on archive
The conciergerie had been archiving claims for weeks. Except that the archive table had not kept up: it was missing seven columns, added to the live table and never to its copy. Nothing had said so. It took the first real archiving pass — 492 entries — for it to break. The fix does not just repair: it checks beforehand, and fails immediately, saying what to add.
The brain does not know it yet, but it has just seen the shape of its most stubborn flaw.
June. July. The brain goes almost quiet.
41 commits in two months. 23 days without a single one, from June 4 to 26; then a month, from July 3 to August 1. When it speaks, it is to take notes.
Two gestures, though. On June 27, in the middle of a regression in a project — a frozen binary that was serving an old version without saying anything —, a guardrail is put in place: 000dcc8 (18:51) calls it anti-silence. And on the 29th:

The brain becomes queryable from its satellites. Without what goes into the template learning any more about it.
A decision had also been made in May: BRAIN-070, sovereignty — no longer depending on a third-party tool to read a game’s data. It was applied. But the file that carries it never went into git. It would be discovered on September 26: four and a half months outside git (141285b).
On the evening of August 22, three bugs in the same evening. The same flaw, three times.

The body is a statement of fact:
« duration_min était NULL sur 43 claims fermés sur 43. […] La métrique n’a donc jamais rien mesuré, et rien ne le disait. » — “duration_min was NULL on 43 closed claims out of 43. […] So the metric never measured anything, and nothing said so.”
43 sessions. No duration. A line of code expected a string and received a date; the error was swallowed by an except that said nothing.
And worse, right next to it: the script that closes forgotten sessions was comparing a time written in UTC to a local time. Two hours too many, on every claim. A nineteen-minute session was seen as 139. A session in progress could be closed out from under whoever was working in it.
Two minutes later, the rule:

Three bugs, a single flaw: the failure was silent. None was found by a test. And the corollary, which may be the sentence of the chapter:
« Une métrique qui n’a jamais rien enregistré ressemble à une métrique à zéro. » — “A metric that has never recorded anything looks like a metric at zero.”
The anti-silence guardrail of June was an intuition. In August, it is a kernel law.
On the last day of August, another lesson arrives through a neighboring project.

An hour earlier, the same project had written it differently: fc15a6c (13:57) — rendu M2 : cinq essais, cinq portes fermees -- et l'injecteur de textures (“M2 rendering: five attempts, five closed doors — and the texture injector”). Five attempts that said nothing. First you had to set up what must fail — the negative control — to know whether the instrument saw anything.
Two lessons in ten days, and at bottom the same one: a silence is not a proof. The brain is going to need it. In September, it is going to take itself apart.
Key decisions
- The brain serves. A handful of building commits in four months. It is not a breakdown: it is use. The coach, in its journal, counted its days of silence; here, it is a season.
- Surface 6. A rotation neutralizes a secret, it does not erase it. Filtering happens before display, never after.
- Local first. concept-scribe runs on the machine, without sending anything — and publishes its failures alongside its successes.
- Fail early. An archive that no longer matches the table it archives refuses to start, and says what to add.
- BRAIN-071. The brain answers its satellites; the template knows no more about it.
- A failure must complain. Kernel law since August 22. A silent metric looks like a metric at zero.
- The negative control. Before measuring, set up what must fail.
